The Problem
Tomás leads product at a 25-person remote-first design agency. Teams brainstorm on shared whiteboards, but their current tool (self-hosted Excalidraw) can't handle more than 8 simultaneous users before edits start conflicting. During a 15-person client workshop, two people moved the same sticky note simultaneously — one person's edit disappeared. The team lost trust in the tool and went back to taking turns, killing the collaborative energy. They need a whiteboard that handles concurrent edits gracefully using CRDTs — conflict-free replicated data types — so no edit is ever lost, even when 50 people draw at the same time.
Step 1: Build the CRDT-Based Document Model
The whiteboard state is a CRDT map: each element (shape, text, connector) is independently editable. Concurrent changes merge automatically without coordination.

Results
After deploying the collaborative whiteboard:
- 50+ simultaneous users with zero conflicts — CRDTs ensure every edit merges automatically; the two-people-move-same-sticky scenario now shows both edits, not one disappearing
- 15-person client workshops run smoothly — cursor presence shows who's working where, selection indicators prevent accidental overwrites, and the infinite canvas handles dozens of sticky notes and diagrams
- Latency: 35ms average for operation propagation — WebSocket relay is near-instant; users see each other's changes within a single animation frame
- Offline editing works — operations queue locally and sync when reconnection happens; CRDT merge handles any divergence without data loss
- State persistence is reliable — 5-second periodic snapshots plus operation buffering means at most 5 seconds of work is at risk during a server crash
